Fleet Key Programs: Spares for Work Trucks Before You Need Them
As of August 2026, a spare key for a typical DFW work truck costs somewhere between $150 and $350. A crew of three standing next to a truck they cannot start, at a job site, on a weekday morning, costs considerably more than that — and the second number is the one that never appears on a locksmith invoice.
That gap is the entire argument for a fleet key program, and it applies well below the scale most people imagine. Four trucks is a fleet for this purpose. So is a landscaping outfit with three crew vehicles, a plumbing company with six vans, or a property manager with a handful of pickups shared between staff.
What follows is what a workable program actually consists of, drawn from how the DFW companies that have stopped having this problem set theirs up.
Why fleets lose keys faster than families
Not carelessness — structure.
Keys change hands. A truck driven by one person gets a key with one habit attached. A truck driven by whoever is on shift gets a key with five habits attached, and any one of them can lose it.
Job sites are hostile to small objects. Keys go into pockets alongside tools, get set down on tailgates, ride in cup holders through gravel lots. The failure rate is simply higher.
Nobody owns the spare. In a household, someone knows where the second key is. In a fleet, the spare is either in a drawer nobody has opened in two years, or it was handed to an employee who left in 2024.

The result is that fleets experience key events as a routine operating cost, while treating each one as an emergency. The program simply moves the cost from the emergency column to the planned one.
The four components
1. Standing authorisation
The slowest part of an emergency key call for a company vehicle is usually not the key. It is proving that the person standing next to the truck is entitled to have one made.
Every legitimate Texas shop verifies ownership before cutting a key — the requirement is set out in our guide to proof of ownership — and for a company vehicle that means documentation linking the company to the truck and the caller to the company. Assembled at 7am by a foreman who does not have the insurance card, that takes an hour. Assembled once, in advance, it takes zero.
A standing authorisation is a simple document on file with your locksmith: the company's details, the VINs in the fleet, and the named people authorised to request work. Update it when the fleet or the staff list changes. That is the whole thing, and it is the highest-leverage item on this list.
2. A key inventory
Most fleet managers cannot answer, without walking outside, how many working keys exist for each vehicle. The inventory is a single sheet: VIN, unit number, key type, how many working keys exist, where each one lives.
Building it takes an afternoon and immediately surfaces the two things worth knowing — which vehicles are running on a single key (the expensive failure waiting to happen), and which have keys unaccounted for from former staff.
3. Pre-cut spares, made while keys still work
This is where the money is, and it is not close.
Adding a key while a working key exists is a short procedure: the immobilizer already trusts a credential, and a second one is written alongside it. For a fleet the multiplier compounds. Ten trucks, each getting a planned spare, is a scheduled visit at spare-key pricing. Ten trucks discovering the problem individually over two years is ten emergency call-outs at all-keys-lost pricing, each one taking a vehicle out of service for part of a day.
4. Somewhere the spare actually lives
A spare in the truck is not a spare. A spare in a locked cabinet at the office, tagged to the unit number, with one named person responsible for the cabinet, is a spare.
The common failure is the middle option: spares exist, nobody knows where, and by the time they are found someone has already called for an emergency key.

One scheduling note that matters more than it should: a fleet visit is efficient because the technician does ten vehicles in one trip with one set-up. Individual emergency calls are the least efficient possible way to buy exactly the same keys.
Vehicle-specific things fleet managers should know

Anything with a replaced module. Fleets accumulate used and reconditioned modules, and a body or engine module that was never programmed to the vehicle behaves like a failed one. Setting one up in one afternoon
Walk the lot with a phone. Photograph each VIN plate and each key. Note year, make, model and how many working keys exist.
Flag the single-key vehicles. These are the program's first phase. Everything else can wait.
Send the list to your locksmith and book one visit. Spares for the single-key vehicles, cut and programmed on site, in one trip.
File a standing authorisation. Company details, VIN list, authorised requesters.
Assign the cabinet. One location, tagged by unit number, one person responsible.
Diarise a review. Twice a year, or whenever a vehicle joins or leaves the fleet.
The whole exercise is a few hours of attention and one scheduled visit. What it buys is that the next lost key becomes a phone call and a drive to the office rather than a crew standing around a truck at 7am — which is the only outcome anyone actually cares about.

How many vehicles do I need before a fleet key program makes sense?
Three or four is enough. The economics come from the ratio between a planned spare and an emergency all-keys-lost call plus downtime, and that ratio does not depend on fleet size. What happens to keys when an employee leaves?
They should be recovered and accounted for in the inventory, and if any is unaccounted for the affected vehicle is worth reprogramming so the missing key no longer starts it. On some makes — Honda and Acura notably — programming rewrites the entire key table, which erases any key not present and gives you a clean guarantee. On others, keys are added rather than replaced, so ask specifically whether old credentials can be removed.
Can fleet key work be done at our yard?
Yes, and that is normally the point. Cutting, programming, ignition work and module programming are all done at the vehicle, so trucks do not leave the yard and the work can be scheduled around your shifts — early morning before crews roll out, or during a mid-day window. Booking several vehicles into one visit is what makes the pricing efficient.
What about vehicles that are leased or financed?
The verification requirement is the same and is usually satisfied by the lease agreement or finance documentation alongside registration or insurance in the company's name. Lessees are authorised users, so there is no obstacle to having keys made — it is a documentation question, not a permission one, and it belongs in the standing authorisation file with everything else.
